    1. Market competitiveness

    Cushing, Oklahoma and Charlotte, North Carolina are not the same job. In a small market with five HVAC companies on Google, you can get to the top of the Map Pack with clean citations, a fully filled-out Google Business Profile, and a steady trickle of reviews. In a metro with two hundred competitors, four private-equity rollups, and franchise ad budgets, you are grinding against real money. Same service, different price tag.

    2. Number of locations and service areas

    One truck covering one city is a different scope than three trucks covering nine towns. Every service area you want to rank in needs its own landing page, its own set of local signals, and its own citation footprint. Two locations does not mean double the price, but it usually means somewhere in the range of 40 to 70 percent more work.

    3. The current state of your site and GBP

    If your website was built in 2016 by a friend of a friend, or your Google Business Profile is missing categories and half your services, the first three months of any engagement are cleanup. That work has to happen before optimization has anything to stand on.     Red flags that mean you are being overcharged or scammed

    Same energy as spotting a tech who condemns a compressor without putting gauges on it. Any one of these is a reason to pause. Two or more and you should walk.

    Ranking guarantees

    Nobody can guarantee a Google ranking. Anyone who does is lying, or they plan to rank you for a keyword nobody actually searches.

    "We own your website if you leave"

    If the agency owns your domain, your hosting, or your GBP, they own your business. Ownership stays with you. Full stop.

    Long contracts with no reporting access

    A 12-month contract is fine if the reporting is real and access is yours. A 12-month contract with monthly PDFs and no login credentials is a trap.

    They will not put you on your own GBP as owner

    You should be the primary owner of your Google Business Profile at all times. The agency is a manager. If they refuse to hand over admin, run.

    Monthly reports with no call tracking

    "Impressions were up 40 percent" is not a phone call. If the report cannot tie spend to phone calls or booked jobs, it is a story, not a scoreboard.

    The salesperson cannot answer trades questions

    If they do not know what a Map Pack is, or think heating contractor and HVAC contractor are interchangeable primary categories, they are selling you a template.

    What SEO should return

    I am not going to hand you a fabricated ROI number. Anyone who quotes you a specific multiplier without seeing your ticket average, your close rate, and your capacity is guessing. Here is how to do the math for your own shop instead.

    Start with what a phone call is actually worth to you:

    • Service call ticket. Most residential HVAC service tickets land somewhere between $250 and $700 depending on your market and pricing.
    • System replacement. A furnace or AC replacement typically runs $6,000 to $15,000 installed. A full system swap can push $18,000+.
    • Close rate. A well-run shop closes 30 to 50 percent of inbound service calls and 20 to 40 percent of replacement quotes. Yours may be higher or lower — actually pull your numbers, do not guess.

    Multiply your close rate by your average ticket and you have the value of one phone call. If a call is worth $400 to you and SEO is producing 15 new calls a month at $2,500 spend, that is $6,000 in gross revenue for $2,500 in cost, and those calls keep coming next month without another dollar going out the door.

    One caveat you have to build into your expectations: months one through three are foundation work. GBP cleanup, citations, on-page rebuilds, review flow. Do not expect a call surge in week one. Anyone promising that is renting you paid ads and calling it SEO.
